How to Run a Secret Santa That People Enjoy

The mechanics are trivial — the hard part is everything around them. Three decisions do most of the work: agree on a budget before anyone shops, set the exchange date before anyone travels, and decide whether wish lists are allowed. Groups that skip the wish-list question are the ones that end up with four scented candles and a lot of polite faces.

Set a budget everyone can live with

Twenty to thirty dollars works for most offices and friend groups. Pick the number that the person with the least disposable income in the group can comfortably spend, not the average. If someone quietly can't afford the budget, they'll opt out rather than say so — which defeats the point of including everyone.

Use exclusions honestly

Couples who already buy each other gifts, siblings, or two people who were paired last year are all good reasons to exclude. Avoid using exclusions to steer results toward people you like — the more constraints you add, the fewer valid arrangements exist, and past a certain point no valid draw is possible at all.

Reveal one person at a time

Each name in the results above is hidden until it's tapped. Pass the phone or laptop around the room and let people open only their own. It takes a minute and preserves the secret far better than emailing a list that someone will inevitably scroll past.

Write down who drew whom — somewhere safe

Someone always forgets, or drops out, or asks two weeks later whether they were supposed to buy for Priya. One person — ideally not a participant, if you can manage it — should copy the full list somewhere they won't accidentally show it around. Results are not saved when you close this page.
